The meeting culture problem nobody is naming, and what it is actually costing us.

It is 2pm. You have been in back-to-back calls since 9am. You have made approximately forty decisions in those five hours, some significant, most not, all drawing from the same pool. You have a one-hour window before the next block begins and you need to do your most important thinking in it.

You open a document. You read the same paragraph three times. You write two sentences, delete one of them, and respond to an email instead.

And the prefrontal cortex has a finite daily capacity that depletes with use, regardless of how important or trivial the individual decision appears.

A morning of back-to-back calls does not leave the brain ready for deep work in the afternoon. It leaves it exactly where the neuroscience predicts it would be: pulling toward easier options, investing less effort, defaulting to familiar patterns over considered reasoning. The two sentences written and deleted are not evidence of distraction. They are evidence of depletion.

What the Research Shows

The study most relevant to this is one that has been replicated in multiple professional contexts. Research on physicians found that prescribing patterns change measurably across the course of a working day in ways that have nothing to do with clinical appropriateness. What This Looks Like From Where I Sit

As a COO, I am responsible for a significant volume of decisions across a wide range of domains on any given day. Operational, strategic, regulatory, relational. The nature of the role is that very few of those decisions arrive in a sequence that respects cognitive capacity. They arrive in the sequence the world sends them, which is roughly continuous and rarely ordered by importance.

Early in my career, I interpreted the ability to sustain this as a skill. The people who could stay sharp across a long, fragmented, high-demand day were the ones who were good at their jobs. I no longer think this is the right frame.

What You Can Do About It

The single highest-leverage structural change is protecting a decision window in the first part of your day. Not for meetings. Not for email. For the work that requires the most of your prefrontal cortex. This means scheduling your most consequential thinking, writing, analysis, and decision-making before the calendar fills up with other people's agendas. It means being willing to protect that window even when the pressure to fill it is significant.

The second is introducing genuine recovery gaps between cognitive demands and being precise about what genuine means. A ten-minute break spent checking messages is not a recovery gap. A ten-minute walk without a phone in your hand is closer. The distinction is not about the duration. It is about whether the brain is being asked to continue processing or given permission to stop.

The third is auditing which meetings in your week are actually decision-making environments and which are information-sharing events that could be an email. Every meeting on your calendar that does not require your prefrontal cortex to make or evaluate a decision is borrowing cognitive resources from the ones that do.
